01 The Brief

A face that holds, across an entire season.

Koton needed a campaign talent who could be in two cities at once, wear a 40-piece capsule in a week, and never break the brand line.

The ask sat at the edge of what was possible in March 2025. Character consistency in diffusion models was still a research problem: every model drift, every new pose, every change in lighting risked a different person showing up on the next frame.

We proposed building a person instead of casting one. A face designed from scratch, not lifted from a reference, not stitched from celebrity likeness, trained into a LoRA dataset deep enough that she could be re-summoned into any wardrobe, location, or expression Koton's art direction called for.

Her name became Pera. We started from facial geometry and worked outward: bone structure, eye colour, the specific way her hair catches light, a resting expression, a smile that doesn't yet exist in any photograph. Then we trained.

The wardrobe came second. Each Koton look became a conditioning input, garment-first, body-second, so the dress led the frame and Pera served the clothing the way an editorial talent would. The whole production cycle ran in our studio. No second-stage retouch house.

02 The Approach

One face. Forty looks. One model.

We collapsed casting, fitting, and shoot into a single generative pipeline, with the brand's art direction sitting at the prompt stage, not the cleanup stage.

Phase 01 · Character

Face from Scratch

Bone structure, eye colour, lip line, the resting expression: designed deliberately, not sampled. A reference sheet of 240 plates locked Pera's identity before a single garment entered the system.

Phase 02 · Training

LoRA Dataset

Multiple LoRA passes on top of FLUX and Stable Diffusion. Tagged for pose, lens, lighting, expression, and wardrobe-agnostic body. In March 2025 this was research-grade work; we shipped it as production.

Phase 03 · Wardrobe

Garment-First Prompting

Every Koton look entered the pipeline as a conditioning input rather than a finish. The clothing led the frame; Pera served it the way an editorial talent would. Eight hundred plates retouched in-studio.
